Golden-zone slotting: which SKUs belong at the front

The golden zone is the part of your warehouse where picking is cheapest: the locations closest to dispatch, at a comfortable height, reachable without a ladder or a long walk. Space there is finite and valuable. Slotting is the discipline of deciding what earns a place in it — and it is the highest-return, lowest-cost lever most sites have, because it changes where stock lives without buying a single beam.

The hard part is not the principle. It is deciding, concretely, which SKUs belong at the front.

Start with velocity, not value or family

The instinct is often to slot by product family, or by what feels important. Resist both. The right primary sort is pick frequency — how often a line is picked, not how much it sells for or what category it belongs to.

This is the familiar ABC pattern: a small share of your SKUs, often 10–20%, drives the majority of picks. Those A-class lines are the ones that should sit in the golden zone, because every step saved on them is multiplied by how often they are picked. A high-value SKU that is picked twice a month does not belong at the front; a cheap consumable picked two hundred times a day does.

So the first move is simply to rank every SKU by pick frequency over a representative period and see where the line falls.

Then adjust for the things velocity misses

Pure velocity gets you most of the way, but a few real-world factors should temper it:

  • Cube and weight. A fast mover that is large or heavy may need a specific location type regardless of its rank. Do not force a pallet-sized line into a small-parts face just because it is an A-mover.
  • Pick-together affinity. Lines that are frequently picked on the same order are worth keeping near each other, even if one is slightly slower. Reducing the walk between picks matters as much as the walk to them.
  • Replenishment cost. A face that empties constantly and needs frequent topping up trades picker travel for replenisher travel. Size the front-line slot so it holds enough to last.
  • Seasonality. Velocity drifts. A line that is A-class in November may be C-class in March. Slot for the period you are in, and plan to revisit.

The common mistakes

Most slotting failures are not subtle:

  • Slotting once and never again. Velocity changes; a slot plan is a living thing, not a one-off project. Sites that re-slot quarterly keep the gains; sites that did it once two years ago have quietly lost them.
  • Optimising the front and ignoring the sequence. Putting fast movers near dispatch helps, but if the pick path zig-zags, you give the gain back. Slotting and routing are the same problem viewed twice.
  • No way to show the case. The analysis is rarely the blocker — persuasion is. If you cannot make the change visible to a decision-maker, it does not happen.

Validate before you commit

Before you move stock, check the proposed plan against the same period of real picks and confirm it actually reduces travel — ideally as a side-by-side of current versus proposed walking distance per pick. Treat any resulting figure as an indicative, worked example rather than a guaranteed saving, but use it to confirm the direction and rough size of the win. Re-slotting is cheap, but it is not free of effort, and you want to know the prize is real before you ask people to move pallets.
